If you've spent any time in instructional design — whether in a university faculty development office or a corporate L&D department — you've almost certainly encountered the acronym ADDIE. And if you're just starting out, you've probably also encountered the frustrating reality that most explanations of it are either too academic to be useful or too shallow to mean anything.
This article is neither. My goal is to give you a clear, honest, practical introduction to the ADDIE model — one that works whether you're designing your first university course or your first corporate training program. After 20+ years in both contexts, I can tell you: the fundamentals are the same. The application looks different. Let's get into it.
What ADDIE Actually Is
ADDIE is an instructional design framework. It stands for Analysis, Design, Development, Implementation, and Evaluation. That's it. Five phases that describe the process of creating learning experiences that actually work — not just content that gets delivered and forgotten.
Here's what it's not: it's not a rigid checklist you run through once and call done. It's not a bureaucratic process for its own sake. And it's not a framework that only works in one context. ADDIE has been the backbone of professional instructional design for decades because it reflects how good learning design actually works — iterative, learner-centered, and evaluated against real outcomes.
Good instructional design starts with who you're designing for and why — not with the content you want to deliver.
The Five Phases, Explained
Let's walk through each phase — what it means, what you're actually doing, and how it looks in both higher education and corporate contexts.
Analysis
This is where you figure out what you're actually trying to solve. Analysis answers three questions: Who are your learners? What do they need to know or be able to do? And what's the gap between where they are now and where they need to be?
Most beginners want to skip this phase because they already know what they want to teach. That's exactly wrong. The most expensive mistake in instructional design is building the wrong thing well.
A faculty member redesigning an intro course surveys students about prior knowledge, reviews prerequisite course outcomes, and talks to other faculty about where students struggle.
An instructional designer interviews managers about performance gaps, reviews customer complaint data, and surveys the target employees to understand what they're actually missing.
Design
Design is where analysis becomes a plan. You're making decisions about what learners will do, in what order, assessed how, and using what instructional strategies. The output of the Design phase is typically a design document or storyboard — not a finished course.
Key decisions in this phase include: What are the measurable learning objectives? What activities will help learners achieve them? How will you know if they did? What sequencing makes sense for this audience?
Mapping learning objectives to Bloom's Taxonomy levels, aligning assessments to each objective, and planning weekly modules that build toward the course's terminal outcomes.
Creating a storyboard for an e-learning module, specifying performance-based objectives, and designing scenario-based assessments tied to real job tasks.
Development
Development is where you build the actual learning materials — slides, e-learning modules, facilitator guides, job aids, video scripts, whatever the design calls for. This is usually the phase beginners think of as "instructional design," but notice how late in the process it comes.
Development without solid Analysis and Design is just content production. The materials might look good. They rarely change behavior.
Building lecture content, discussion prompts, rubrics, and assessments aligned to the design document — not pulled from last year's course files.
Building e-learning in Articulate or Captivate, recording video, developing facilitator kits for instructor-led training, and creating supporting job aids.
Implementation
Implementation is delivery — but it's not just "clicking publish" or walking into a classroom. Good implementation means the learning environment is prepared, facilitators are equipped, learners have what they need to participate, and technical infrastructure works.
A well-designed course can fail at implementation. Rushed rollouts, unprepared instructors, and technical problems undo good design faster than anything else.
Loading the course into the LMS, ensuring accessibility of all materials, communicating expectations to students, and running a pilot section before full rollout.
Deploying the module in the company LMS, scheduling instructor-led sessions, briefing managers on their role in supporting learning transfer, and setting up post-training check-ins.
Evaluation
Evaluation is how you know if the training worked — and it happens at every phase, not just at the end. Formative evaluation happens during development (SME reviews, pilot testing, learner feedback). Summative evaluation happens after implementation (did learners achieve the objectives? did behavior change? did business outcomes improve?).
Most programs stop at "did learners like it?" That's Level 1 of Kirkpatrick's model. Real evaluation asks whether anything changed in how people perform.
Reviewing student performance data against learning objectives, analyzing end-of-course surveys, and using findings to inform revisions for the next iteration.
Measuring knowledge retention 30 days post-training, tracking on-the-job performance metrics, and connecting training to business KPIs when possible.
The Bridge: What Academic Designers Bring to Corporate L&D
If you're coming from higher education, you already have skills that corporate L&D desperately needs. You know how to write learning objectives, align assessment to outcomes, and think rigorously about what it means for someone to truly understand something versus just recognize it on a quiz.
What the transition requires is a shift in context: your "learners" now have less time, more immediate job pressure, and bosses measuring their performance. The principles don't change. The tolerance for irrelevant content is much lower.
Academics tend to over-design for depth and under-design for transfer. Corporate L&D tends to under-design for depth and over-claim on transfer. The best instructional design — in any context — finds the balance.
Common Mistakes Beginners Make with ADDIE
- Skipping Analysis. Everyone does this. You're paying for it in revision cycles and rework.
- Treating it as linear. ADDIE is iterative. You will loop back. That's not failure — that's the process working.
- Confusing activities with outcomes. "Complete Module 2" is not a learning objective. "Identify three root causes of customer churn using the escalation framework" is.
- Building before designing. A storyboard is not overhead. It saves you from building the wrong thing.
- Evaluating only satisfaction. Smiles are easy to collect. Behavior change is what matters.
ADDIE as a Living Process
The best thing about ADDIE isn't any individual phase — it's the discipline of asking the right questions before you start building. The field has evolved significantly since ADDIE was formalized, and more agile, rapid-development approaches exist. But the core questions haven't changed: Who is this for? What should they be able to do? How will we know if it worked?
